Bob Papes worked closely with out operations employees. As a result, Bob helped us implement new freight procedures and policies, which eliminated most of our outside trucking expenses and lowered the cost of our own internal shipping expenses.
Bob developed a new order picking incentive program for our warehouse crews, which resulted in improved productivity and lower labor costs. His recommendations resulted in replacing our warehousing and shipping manager, which resulted in a more efficient and effective operation.
Bob recommended that our sales reps have their vehicles loaded and that they be out on the road first thing in the morning rather than be waiting as long as an hour and a half to get out the door. While Bob, as most consultants, first do the financial analysis, with his operating experience, he also got intimately involved in how we operate. He determined that our field labor costs, which for a large commercial electrical contractor like us, were significantly overrunning our job quotes.
By going out into the field, Bob then determined that we were not effectively holding our field supervisors accountable for managing productivity and costs. While we were incurring significant labor cost overruns, we were giving our field supervisors good performance reviews.
Bob worked with our project managers and developed a field labor tracking process, which enabled our project managers and field supervisors to more effectively manage our field labor costs. He then worked with our operating people to develop new job descriptions for our entire workforce. He then developed results oriented job performance evaluations for our key personnel positions.
The combination of these new processes enabled us to achieve significantly improved accountability for results. The combination of these actions resulted in profit improvements in the hundreds of thousands of dollars.
With Bob’s help, we also implemented a detailed predetermined profit plan, which we started measuring our actual results against. This enabled us to determine whether we were ahead or behind our profit goals and to take timely action where required. This also significantly contributed to our profitability improvement.
Thankfully we were able to implement these new programs ahead of the current recession. While the recession has hurt our business, the programs we were able to implement through Bob’s work have enabled us to weather this massive economic storm.
